Saw my first Damascus billet weld fail up close, 3 hours of work gone in a split second

I was at a hammer-in near Dayton last weekend and watched a guy try to weld a 15 layer billet of 1095 and 15N20. He got it to welding heat, but the edges were a bit cool and he came down too hard on the corner. The whole thing just split apart right at the weld line, you could see the layers peel like a bad onion. It made me realize I need to pay way more attention to even heat across the whole billet before I ever swing. Has anyone else had a billet split on them and figured out a trick to avoid it?
