My game group was stuck at 45 minutes of rules talk every session until I made everyone pick roles before setup
We used to burn the first hour just arguing about who plays what, so last Friday I handed out job cards (banker, rules reader, turn tracker) before the box even opened. Session went from 3 games to 5 in the same 4 hour slot, and nobody touched their phone once. Does your group assign jobs or do you just let the chaos sort itself out?
