I was on a job site in Austin last summer, running behind on a 10,000 square foot office build. The drywall foreman, an old guy named Ray, pulled me aside and just said 'you ever think about how you're measuring your progress?' I had no answer. That simple switch let us spot a bottleneck in the bathroom rough-ins around 10 AM, rerouted two guys there, and kept the whole schedule from slipping into overtime. Tracking by units per hour instead of total square feet really forces you to see where the day's actually going wrong, not just where you think it should be. Seth's point about material delivery is actually the hidden trap nobody's talking about. You can reroute guys all day long but if the pipe fittings, valves, or hangers don't show up at those bathroom rough-ins by 9 AM, you just moved warm bodies to a dead zone. Whole point of tracking by fixture counts falls apart when you're watching productivity numbers but ignoring whether the truck actually dropped the right stuff. Seen it happen on my own jobs where we thought we were ahead of schedule until 2 PM hit and we realized the supply house sent 1/2 inch copper instead of 3/4 inch. The real trick is pairing that hourly breakdown with a material runner who can verify deliveries match where your guys are now working. That's the missing link nobody brings up.
